The Challenge

What They Faced

Years of rapid growth had left the engineering team with a monolithic codebase exceeding 400,000 lines, manual deployment processes requiring 4-hour maintenance windows, and zero automated testing. The team was spending 60% of their engineering cycles on incident response rather than feature development. Every deployment was a production risk, and the company had stopped shipping new features for 3 months while firefighting stability issues.

Our Approach

The System We Deployed

We implemented a phased migration strategy designed for zero-downtime operation. Phase 1 extracted the highest-risk modules into independent services behind an API gateway, running in parallel with the monolith. Phase 2 built a CI/CD pipeline with automated testing gates, canary deployments, and instant rollback capabilities. Phase 3 systematically migrated remaining modules using the strangler fig pattern, retiring monolith components only after the replacement had proven stable in production for 2 weeks.

The Outcome

Results That Matter

Deployment time dropped from 4-hour windows to 15-minute zero-downtime deploys. Deployment frequency increased from bi-weekly to multiple times per day. Production incidents decreased by 68% within the first quarter. The engineering team reclaimed 40% of their time for feature work, shipping more features in 3 months post-migration than in the previous 9 months combined. System uptime improved from 99.1% to 99.97%.
